"Re-imagining UNLOCK – Building a new innovation format for the Movement"
Re-Imagining UNLOCK is a process spanning three phases. For each phase we have defined what the aim of this stage is (purpose) and what we hope to gain from it (Desired outcomes), meaning specific documents and results will emerge from each stage. Below we portray all of these elements, extended by the steps we want to take to get there and what timeline we propose for this endeavor.
Phase 1: Exploration
- Purpose
- Identify the needs and challenges for members of the Wikimedia Movement to innovate in Free Knowledge
- Desired outcomes
- By the end of the exploration phase we will have a first extendable stakeholder map of people invested in recommendation no. 9 "Innovate in Free Knowledge" of the Movement Strategy 2030. We will also have a mapping that indicates what challenges the Wikimedia Movement faces in innovating.
- How will we get there
- To reach this goal we will identify stakeholders, conduct interviews with the identified people and send out a survey to collect insights on our most pressing questions. This is the time where we open our arms up for questions rather than give answers.
- Time frame
- January - March 2023
Phase 2: Ideation & Prototyping
- Purpose
- Develop ideas and test possible solutions (this may be a program, activity, product or service) to the challenges in innovating that were previously defined
- Desired outcomes
- By the end of the ideation and prototyping phase we will have a collection of specific, practical ideas on how to solve some of the challenges that came out of the exploration phase. We will also have at least two prototypes readily built and tested within specific contexts throughout the global Movement.
- How will we get there
- To build our wall of ideas we will host ideation workshops with a selection of stakeholders designed to open our minds for all possible solution-oriented ideas. From these we will select a few (at least two) that are most feasible and required by the Movement. These will be built as prototypes and tested in specific contexts. The implementation will happen in close collaboration with stakeholders and the core process team. As we believe that this is a non-linear process, we will constantly go back to tweaking and adjusting the prototypes before testing once more. This is the time where we try to find answers to some of our open questions in specific, actionable steps and form potential solutions for a re-imagined UNLOCK.

- April - July 2023
Note: The mid-way results and insights are intended to be presented at Wikimania Singapore in August 2023 to present to a wider Wikimedia audience and receive feedback.
Phase 3: Synthesisation
- Purpose
- Formulate a concept for UNLOCK 2.0 that is to be implemented in 2024 onwards
- Desired outcomes
- By the end of the synthesisation phase we will have a finalised recommendation in place of what a re-imagined should look like and how it fits into initiatives already existent in the Wikimedia Movement, along with a roadmap for implementation.
- How will we get there
- All prototypes will be thoroughly analysed. Most of this will be done as desk work among the core process team. The findings and evaluations will be pulled together to build specific scenarios and values added. This is the time where we synthesise our thoughts into a specific solution.
