display_name"Ending a partnership"
subtitle-1670-7130-1"This leads us to the last topic for today before we discuss the final project, which is"
subtitle-7130-9140-2"ending a partnership."
subtitle-9560-12350-3"How do we end the partnership?"
subtitle-13810-16150-4"Now, why would we want to end a partnership?"
subtitle-16780-23560-5"It can be a number of reasons, but basically the kind of ground reason is always the"
subtitle-23560-31270-6"partnership is no longer achieving mutual benefits, or is not achieving enough mutual"
subtitle-31270-34180-7"benefits, compared to other things."
subtitle-35160-40410-8"Now, this could be, more immediately, because circumstances have changed."
subtitle-40440-42660-9"Maybe the people in charge have changed."
subtitle-42660-47630-10"Maybe the priorities have changed, at the partner or with the Wikimedia group."
subtitle-47640-51350-11"Maybe the environment in which this is all happening has changed."
subtitle-51360-54000-12"The target population has changed."
subtitle-54030-60060-13"It can be all kinds of changes that have caused a partnership that made sense at one"
subtitle-60060-62430-14"point, to no longer make sense."
subtitle-62940-68220-15"And of course, some partnerships never did achieve the mutual benefits."
subtitle-68430-73560-16"They were attempted, and they're not working, and we need to end them in order to"
subtitle-73560-78570-17"stop investing efforts and time and money in something that doesn't work."
subtitle-78600-84240-18"But I'm stressing that some partnerships never achieved it, because I want you to"
subtitle-84240-89640-19"realize that some partnerships will be ended, even though they are successful, they"
subtitle-89640-94440-20"are achieving outcomes, and they would still get ended because of the earlier things I"
subtitle-94440-97830-21"mentioned: circumstances changing, people changing, etc.."
subtitle-98700-104970-22"In other words, the fact the partnership is going to end, doesn't necessarily mean it has"
subtitle-104970-111540-23"failed. Failure, or rather the failure of the theory of change, is not the only reason"
subtitle-111750-113310-24"the partnership may end."
subtitle-114270-116880-25"It may be absolutely successful at achieving benefits,"
subtitle-117750-122550-26"and yet, the organization, the partner, has decided that other things are a higher"
subtitle-122550-129630-27"priority and they don't want to spend the time or the resources pursuing this working"
subtitle-129630-131760-28"partnership. It's just too distracting for them."
subtitle-131970-133680-29"And they want to focus on something else."
subtitle-134130-135660-30"That happens all the time."
subtitle-136680-142320-31"So I want you to disconnect the idea that an ended partnership is necessarily a failure."
subtitle-143930-150920-32"So when we decide that a partnership needs to end, either because it's not working, or"
subtitle-150920-154760-33"because we have other priorities or they have other priorities, I want to say a few"
subtitle-154760-156470-34"things about how to do it."
subtitle-157400-159770-35"Ideally, of course, the decision is mutual."
subtitle-159770-164450-36"We agree with our partner that it makes sense to end the partnership."
subtitle-164510-169130-37"After we discussed it and we looked at alternatives, we agree that it's time to end"
subtitle-169130-171350-38"the partnership, but sometimes it would be one-sided."
subtitle-171620-177050-39"It could be that the partner just stops investing, stops responding, doesn't take our"
subtitle-177050-180920-40"calls, and it's kind of a one-sided disconnection, that can also happen."
subtitle-181280-185210-41"It shouldn't happen, if we have a good relationship with the partner, but it could"
subtitle-185210-192260-42"also happen. But whatever the circumstances, I advise you to, when you're ending a"
subtitle-192260-197750-43"partnership, have some kind of communication strategy about it, meaning you want to be"
subtitle-197750-204050-44"able to tell a story about this partnership ending, what it has achieved, if it has"
subtitle-204050-210110-45"achieved things, and why it is ending now."
subtitle-210110-215870-46"You want to have some kind of message, some kind of story to tell about why it is ending."
subtitle-215870-220940-47"And you want to communicate this to the stakeholders in advance, especially to"
subtitle-220940-224600-48"volunteers in our community who are invested in this."
subtitle-224690-233330-49"A volunteer, for example, who, manually categorized 20,000 images of some"
subtitle-233330-240310-50"partnership, would really appreciate being told "Hey, turns out we are stopping this"
subtitle-240310-244270-51"partnership. The partner changed priorities." or whatever it is."
subtitle-244540-248110-52"They would really appreciate being told that this is happening."
subtitle-248110-253090-53"So communicate with involved people with the stakeholders, including volunteer"
subtitle-253090-255490-54"stakeholders in advance."
subtitle-255850-260320-55"Of course, if your partnership included any legal requirements, you should do your best"
subtitle-260320-266890-56"to adhere to them, to fulfill everything that you have committed to legally, which by"
subtitle-266890-269350-57"the way, may force you into a certain timeline."
subtitle-270490-275320-58"You may want to stop immediately, but legally you have to continue for another two"
subtitle-275320-279940-59"months or something, that can often happen, for legal reasons."
subtitle-281470-287380-60"When you are "sunsetting" or stopping a partnership, see if there's any alternative"
subtitle-287380-290410-61"path for the program work, if it makes sense."
subtitle-290890-295120-62"So maybe the kind of work that was being done still makes sense."
subtitle-295120-296980-63"The partner just isn't really interested anymore."
subtitle-297580-301180-64"But maybe there's some other path that this work could continue in."
subtitle-301180-307510-65"For example, maybe we had a partnership with some library, and that library is now pulling"
subtitle-307510-308560-66"out of the partnership."
subtitle-308560-310480-67"But the model makes sense."
subtitle-310510-311740-68"It's working."
subtitle-311740-315280-69"We can just look for another library to partner with."
subtitle-315670-319960-70"We can continue the program with another partner, with another path."
subtitle-319960-328300-71"Maybe we have had an image donation from a partner, and there's tens of thousands of new"
subtitle-328300-330190-72"media files. The partner has pulled out"
subtitle-330190-334540-73"now; we still have those tens of thousands of media files, and we can still do things with"
subtitle-334540-340630-74"this content. We can still have our volunteers build on this investment from the"
subtitle-340630-347260-75"partnership. If you are doing it mutually, if you are in communication with the partner,"
subtitle-347260-351100-76"it helps to discuss how to do it smoothly."
subtitle-351100-355120-77"And these may be different things for you and for the partner."
subtitle-355150-359350-78"For us, it's basically telling the community, discussing it with the community,"
subtitle-359350-361450-79"and making sure that things aren't left dangling."
subtitle-362320-367810-80"For example, if some of the files are missing metadata, maybe try and make sure"
subtitle-367810-371470-81"that this gets resolved before the partnership ends, because that's something"
subtitle-371470-373610-82"our volunteers would care about."
subtitle-373630-377620-83"The partner may have other things they care about, like bureaucracy and papers and"
subtitle-377620-380650-84"reports, and that's also something we should respect, of course."
subtitle-380650-385930-85"So again, discuss it with the partner to see how it can be done smoothly, how the program"
subtitle-385930-389830-86"can be ended smoothly, respectfully, and without drama."
subtitle-390400-395680-87"It is important to value the relationship, the relationship that we had as partners,"
subtitle-395680-400180-88"even if we're closing the program, even if we're closing the program as a failure, even"
subtitle-400180-401350-89"if it never worked."
subtitle-401800-405140-90"We have created something out of the belief that it would work."
subtitle-405160-407470-91"We have created a dialog."
subtitle-407470-409780-92"We have agreed on shared goals."
subtitle-409780-413720-93"Those shared goals probably are still shared between us."
subtitle-413740-418180-94"Maybe we need to find different programs to pursue those goals."
subtitle-418540-420430-95"But that's something that we can value."
subtitle-420850-425440-96"The fact that we, the partner and the Wikimedia group, have discovered that we do"
subtitle-425440-432550-97"actually have this shared, partially overlapping vision, that we can design some"
subtitle-432880-437080-98"PVP, some Partnership Value Proposals, that should be valued."
subtitle-437080-442960-99"And you should make people feel good about having partnered with you, even if it turns"
subtitle-442960-447250-100"out that the actual partnership, in terms of outcomes, didn't work."
subtitle-447490-449590-101"You should still tell them this was a good thing."
subtitle-450160-454300-102"We tried to do something together, something that would have been beneficial to both of"
subtitle-454300-457210-103"us. As it turns out, our assumptions aren't correct."
subtitle-457810-462370-104"We should look for other ways to pursue this shared vision that we both have."
subtitle-462730-468710-105"That's a much more pleasant idea to agree on with our partner."
subtitle-468710-473770-106"Which, of course, leads us to maybe talk about other projects or programs that may be"
subtitle-473770-477160-107"interesting to the partner, immediately or later in the future."
subtitle-478030-484990-108"And finally, if you can, within any confidentiality you may have committed to,"
subtitle-485020-486970-109"share what you've learned."
subtitle-486970-491890-110"And this is something that the Foundation, the Wikimedia Foundation, is asking our"
subtitle-491890-493210-111"grantees to do."
subtitle-493240-498310-112"We encourage grantees to share lessons learned, good and bad, in the form of"
subtitle-498310-500350-113"Learning Patterns you can find them on Meta."
subtitle-500350-503770-114"I've already linked to them in the slides from a previous lesson."
subtitle-504460-505750-115"This is a great practice."
subtitle-505750-510550-116"It's a way to let others learn from your mistakes so that they can make their own"
subtitle-510550-513700-117"mistakes, new mistakes, instead of repeating your mistakes."
subtitle-514270-519550-118"So if you can share your lessons -- of course, don't reveal anything confidential"
subtitle-519550-526240-119"about your partner! You can always disguise the details and discuss things generally."
subtitle-529750-531460-120"That's what I have to say about ending partnerships."
