1. What is the overall vision of your organization and how does this proposal contribute to this? How does this proposal connect to past work and learning?

The Wikimedia community of the Republic of Srpska contributes to the improvement of Wikimedia projects by focusing on three key areas that are also defined by the community program: GLAM, Edu and community activities. At the same time, working on the development of the capacity of the organization in a quantitative and qualitative sense, the Community will focus on expanding the network of partners from the GLAM sphere, expanding the network of associate professors and establishing cooperation with another State University in the country, as well as on obtaining the support of the Ministry of Education for accredited seminars intended for professors in the sphere of the educational program. In the area related to community activities, work and cooperation with the Wikipedia community will continue, and the special focus will be work with female editors, minorities and work on cooperation projects in the region (overcoming political and religious disagreements caused by war).Also, the Community will focus on personal growth - in addition to the expansion of new members and mentoring work with the same, work will be done on drafting the Statute, defining official structures within the community and preparing documentation for registering the organization and hiring staff. Also, we will work on cooperation with international Wiki communities by including in CEE Spring, #1Ref1Lib projects and participation in international conferences. In order to overcome the thematic gap and rationalize costs, photo expeditions will be organized with the aim to collect quality photos of religious objects that are not represented on the Wikimedia Commons, or on Wikipedia. In addition to the above, the Community will work on official alignment with the development strategy of the Wikimedia movement, alignment and adoption of all necessary policies and their implementation. We expect that in this way we will maintain and improve the previous work and raise the community to the official level of functioning.

2. What is the change that you are trying to bring about and why is this important?

In addition to the individual goals of the project, in the mentioned period we want to strengthen the work of the community mostly in terms of training and engagement of members for independent work on various projects in accordance with their interests and competences. This task is a step towards the planned strategic goal - registering the organization and hiring employees by 2024. In addition to the legal legitimacy of the community in the country, which would thus be improved, the organization would have solid foundations in terms of human resources, which would facilitate and improve the organization's work. Also, after the members of the organizational team have gone through all the training for independent work, it is necessary to create clear structures and define the tasks and responsibilities of the team members, and in the first place to determine the person who would deal with administrative tasks and project coordination. This would greatly relieve the team and contribute to the development of creativity and the increase of enthusiasm among the members. The change from the phase "everyone does everything" to "everyone does their job" is necessary in this phase of the organization's development, after all the trainings have been successfully implemented and the members have been trained to work in all areas.

3. Describe your main approaches or strategies to achieve these changes and why you think they will be effective.

We plan to realize the following activities within the three program areas.

GLAM: Wikimedian in residence - working with 5 Museums, training employees to work on Wikimedia projects, releasing museum material and marking exhibits and museum pieces with QRpedia codes; #1Lib1Ref - participation in an international project; Wiki GLAM Conference - conference for representatives of GLAM institutions (primarily librarians); Photo expedition - collection of quality photos of unrepresented religious buildings on the territory of 5 municipalities.

Edu Wiki: Edit-a-thons for students - organization of eight editing workshops at 4 faculties and 4 high schools; Editing contest for students - competition in writing articles for students; Seminar for professors - a one-day seminar for professors of Banja Luka faculties - introduction to the Edu Wiki program and training for working on Wikipedia.

Community activities: Annual Conference - a two-day gathering of editors and members of Wikipedia from Republika Srpska; Wiki Team Building - a one-day event, adoption of the Statute, drafting of work policies; Wiki Women in Republic of Srpska - training of female members to work on Wikipedia through all editing workshops and involvement in the Wiki Gap campaign; Wikimedia CEE Spring - involvement in an international project and increasing the number of quality articles; Competitions and edit-a-thons - increasing the number of quality articles and overcoming the thematic gap through the organization of three competitions and two edit-a-thons; The Night of Museums - presentation of the GLAM program through participation in a cultural international event.

11. What are your strategies for engaging participants, particularly those that currently are non-Wikimedia?

We strive to involve new people in the work of the community and work on Wikimedia projects by conducting relevant activities aimed at target groups and presenting comprehensive Wikimedia projects with special emphasis on areas relevant to their area of interest. We conduct ourselves professionally and maintain the reputation of the community as part of the Wikimedia movement. We strive to retain members by respecting the wishes and interests of members and engaging accordingly and maintaining a positive atmosphere in the community.

We organize thematic activities, after identifying unrepresented topics or unrepresented editors from certain groups. We choose partners taking into account that a certain percentage is made up of smaller or not at all represented groups of editors, we make a correlation between projects whenever possible, following the principles of vertical and horizontal integration.

12. In what ways are you actively seeking to contribute towards creating a safer, supportive, more equitable environment for participants and promoting the UCOC and Friendly Space Policy, and/or equivalent local policies and processes?

Respecting the Statute and emphasizing the Friendly Space Policy when organizing events - on the site and adding specified as the required field when filling out application forms when applying for live events.

During the previous period, active members of the community worked online and in live meetings to create an annual work plan, select projects in accordance with the wishes, needs and possibilities of the community, identify weak points and goals to be achieved. Projects are also planned based on the analysis of previous results. All proposals were respected and adopted after voting.

14. Will you be working with other external, non-Wikimedian partners to implement this proposal?

Yes

14.1 Please describe these partnerships and what motivates the potential partner to be part of the proposal and how they add value to your work.

In the mentioned period, we plan to cooperate with local tourist organizations, universities, faculties and gymnasiums, museums, libraries and galleries, women's organizations, churches, theaters and sports newsrooms. Cooperation refers to the provision of logistical assistance in terms of securing participants, joint work on projects, as well as promotion of the community and its activities. The community has built a reputation in past cooperation and positive results achieved to mutual satisfaction, so it is not difficult to acquire new partners. In addition, we strive to provide our partners with activities and content that they themselves recognize as useful for improving their work. In addition to local cooperation, we want to strengthen cooperation with other Wiki organizations through the projects CEE Spring, 1Ref1Lib, Wiki Gap, participation in various online and offline events organized by Wiki branches.

15. How do you hope to sustain or expand the work carried out in this proposal after the grant?

In the previous semester, a five-year cooperation memorandum was signed with the State University of East Sarajevo, under whose auspices 17 faculties function, which for us is a significant resource for improving the Edu Wiki program. There is great interest in our activities in the GLAM sphere, which gives us the opportunity to plan further work, involve new institutions in cooperation, as well as to maintain already-established connections.

In the area of community action programs, we rely on community capacity and assessment according to current capabilities. In addition, in all areas, we have built a network of associates with whom we have nurtured a relationship and on whom we can count on in our future work.

16. What kind of risks do you anticipate and how would you mitigate these. This can include factors such as external/contextual issues that may affect implementation, as well as internal issues, such as governance/leadership changes.

We are concerned about the outbreak of global war and a potential economic crisis. In both cases, we would act in accordance with the recommendations of the WMF.
